Making loyalty work for drivers

Making loyalty work for drivers

Boosting drivers’ earnings and satisfaction with a simpler loyalty experience

Overview

Overview

FREENOW is Europe’s leading mobility super app. By 2022, despite a massive driver base, the existing driver loyalty program was failing. Engagement was low, mechanics were unclear, and inconsistent reward structures across markets risked increasing driver churn.

I led the end-to-end redesign of the Driver Loyalty Program, moving from a fragmented, opaque system to a transparent, tiered experience. The goal was to increase driver retention and supply reliability by offering meaningful, non-monetary rewards.

My role

End-to-End Product Designer:

  • Discovery & Strategy: Led foundational research, competitive benchmarking, and cross-functional workshops to define the product direction.

  • Execution & Craft: Owned the full design lifecycle, translating concepts into high-fidelity UI, motion design, and finalized prototypes.

  • Collaboration: Facilitated continuous alignment between Product, Engineering, and Operations to ensure feasibility and vision match.

The Challenge

The Challenge

The existing program was suffering from low visibility and poor comprehension. Less than 4% of drivers visited the loyalty screen monthly. Drivers felt the system was unfair and the "points per trip" logic was hard to track.

Simultaneously, we faced strict constraints:

  • No cash incentives: We could not simply "pay" for loyalty due to budget limitations.

  • Technical legacy: The core backend mechanics (weekly resets) could not be immediately overhauled.

  • Business pressure: We needed to stop drivers from switching to competitor platforms that offered clearer incentives.

Discovery & Insights

Discovery & Insights

I partnered with UX Research to conduct interviews and surveys with drivers in active markets, alongside a deep competitive analysis of mobility apps.

Key Findings:

  • The "Black Box" Effect: Drivers operated on superstition rather than logic. They knew they earned points, but couldn't draw a clear line between their daily effort and the specific rewards (like priority allocation) they received.

  • Cognitive Load: The program’s mechanics were counter-intuitive: points earned today only counted for next week’s status. The interface failed to visually separate these two timelines, leading users to believe they were constantly "behind."

  • Value Mismatch: Drivers felt the system lacked empathy. High-performers feared that taking a vacation or a sick day would wipe out weeks of progress, creating a sense of precariousness rather than loyalty.

  • Untapped Motivation: We validated that drivers were open to behavioral changes—like switching to EVs or installing car branding—if these actions directly contributed to maintaining their status.

Ultimately, the research revealed that the friction wasn't just UI-deep. The problem wasn't the Loyalty screen itself, but the opacity of the entire program. Drivers didn't just need a better dashboard; they needed a transparent system that clearly explained the rules of engagement.

Strategy

Since we couldn't offer cash, we focused on transparency, recognition, and peace of mind.

01

Content-First Strategy: I paired with a UX Writer to overhaul the information architecture. We prioritized high-frequency use cases (tracking Status & Points) at the top of the screen, moving static educational content to a secondary layer to reduce cognitive load. We moved from a data-heavy dashboard to a "How it Works" storytelling approach.

02

Phased Rollout: We launched a content-focused MVP to fix comprehension immediately while Engineering built the complex backend. This allowed us to test and validate clarity improvements right away while we planned the full new version.

03

Business Alignment: We introduced points for "FREENOW Business Goals," such as driving Electric Vehicles (EV) or carrying on-car branding. This created a scalable framework to align driver behavior with company sustainability targets without increasing the rewards budget.

Design Process

  • Workshops: I facilitated a 3-day workshop series with Cross-functional partners to define program mechanics and integrate business goals (like EV incentives). We used these sessions to map entry points and align on feasible rewards.

  • Iterative Prototyping: We didn't just refine the structure; we tested multiple visual patterns to make rewards and targets intuitive. I established a continuous feedback loop, engaging with drivers weekly—both online and in-office—to iterate on the UI in near real-time throughout the project.

  • Concept Testing: We conducted qualitative interviews to test future features like "Status on Hold" (a freeze mechanism for vacations). This validated our hypothesis that "peace of mind" was a high-value reward, even without monetary value.

  • Motion Design: Leveraging the project’s experimental nature, I introduced micro-interactions to celebrate level-ups, adding a layer of delight rarely prioritized in our utility-focused driver app.

Final Solution

Final Solution

The redesigned Loyalty 2.0 experience focused on clarity and motivation:

  • Cognitive Clarity (Solving "Cognitive Load"): We visually decoupled the timelines. The new dashboard separates Current Status (rewards available now) from Weekly Progress (goals for next week), eliminating the confusion drivers had about their standing.

  • Educational Transparency (Solving "Black Box"): We replaced the opaque score-sheet with a clear "How it Works" narrative and accessible FAQ. This demystified the mechanics, showing drivers exactly how their effort translated into rewards.

  • Retention Mechanics (Solving "Value Mismatch"): To address the fear of losing status, we designed "Status on Hold" (later, Gold Boost), a feature allowing top-tier drivers to freeze their status during vacations, aligning the system with their need for stability.

  • Systemic Visibility: We moved the program from a hidden entry point at the bottom sheet to the forefront. By adding entry points to the main menu, Home Screen and Status Badges to profile pictures, we turned a passive utility into a constant source of professional pride and social proof.

Delivery

Delivery

I integrated Engineering from day one, starting in the Discovery phase, to de-risk technical feasibility early.

  • Collaborative Build: We utilized "pair design" sessions to adjust the UI to technical constraints in real-time, avoiding late-stage blockers.

  • Phased Rollout: We deployed the Content MVP first to pilot markets, providing immediate value while backend engineers built the complex infrastructure for new rewards.

  • Implementation Support: I maintained weekly checkpoints to unblock developers and conducted rigorous Design QA on every component, ensuring the final release matched the high-fidelity designs pixel-for-pixel.

Impact

Impact

Launched in December 2023 across 4 pilot markets, the redesign delivered immediate measurable success:

01

Engagement Skyrocketed: Visits to the Loyalty screen jumped from <4% to over 40% in the first month.

02

Boosted Earnings & Trips: Increased driver engagement led to more accepted trip offers, which directly boosted drivers' hourly earnings and increased the total volume of completed trips.

03

Higher Retention: Gold-tier drivers showed significantly higher retention rates and week-over-week consistency.

04

Driver Satisfaction: The update received a 4.3-star average rating, with specific praise for the program's new clarity.

05

Business Win: Requests for on-car advertising stickers increased, as drivers sought new ways to earn points.

Learnings

Learnings

  • The Designer as a Bridge: My most critical role was translating distinct worlds: converting Business goals into meaningful Driver value. I learned that a successful loyalty program is the strategic handshake between company targets and user motivation.

  • Navigating Ambiguity: With shifting business requirements, maintaining cross-functional alignment was vital. Facilitating open communication between Ops, Engineering, and Product ensured we delivered a coherent experience despite the volatile scope.

  • Clarity Beats Complexity: The biggest impact didn't come from a new feature, but from demystifying the existing rules. I learned that for users whose livelihood depends on the app, transparency is the ultimate form of empathy.

  • Designing for Equity: We recognized that the current model favors full-time drivers. A key takeaway for a next phase was to develop mechanics that reward part-time gig workers fairly, ensuring the program is inclusive for the entire fleet.
