Gold Status on hold

Gold Status on hold

Protecting loyalty status with a smart feature that drives fairness and retention

Overview

Overview

FREENOW’s Loyalty Program faced a critical retention issue: the strict weekly status reset felt punitive to drivers. Hard-earned status was lost simply for taking a vacation or sick leave, leading to disengagement. Gold Boost is a smart retention feature that allows high-performing drivers to "freeze" and reclaim their Gold status after a break. Launched in April 2024, it achieved a 95% activation rate, transforming a point of friction into a driver benefit.

My role

End-to-End Product Designer:

  • Discovery & Strategy: Synthesized user research and facilitated stakeholder workshops to generate concepts and define the core value proposition.

  • Execution & Craft: Developed high-fidelity prototypes and led usability testing sessions to validate and refine the user experience.

  • Collaboration: Partnered closely with a multidisciplinary squad (including PMs, Engineers, Data Analysts, UXR, and UX Writing) to drive delivery.

The Challenge

The Challenge

The "Penalty of Rest" Problem. Drivers perceived the Loyalty Program as unfair due to its rigid mechanics. To earn status (Bronze, Silver, Gold), drivers had to accumulate points per trip within a strict weekly cycle that reset every Sunday at midnight.

  • The Friction: Missing just one week—due to vacation or illness—meant losing the hard-earned Gold status for the following week.

  • Data Signal: In key markets, over 60% of drivers experienced a status drop right before becoming inactive.

  • Behavioral Impact: Drivers engaged in "pre-emptive churn." If they knew they couldn't meet the Sunday threshold due to a planned break, they often stopped driving entirely for the current week. We needed to bridge the gap between business logic (weekly resets) and human needs (flexibility).

Discovery & Insights

Discovery & Insights

I facilitated a workshop with PM, Engineers, and Operations team members (who handled direct driver feedback) to brainstorm solutions. We narrowed it down to two concepts:

  1. Cycle Extension: Changing the system logic from Weekly to Monthly.

  2. Status Reclaim: A specific feature to "pause" or recover status after a break.

We validated these across five key markets using surveys and remote concept evaluations.

  • Insight 1: Outcome > Mechanics. Drivers supported both concepts equally. They didn't care about the specific time window (week vs. month); they simply wanted a fair way to protect their status.

  • Insight 2: Strategic Viability. Engineering analysis revealed that moving to a monthly cycle required a costly overhaul of the legacy backend. Conversely, the "reclaim" feature was technically lighter and psychologically stronger—positioning the fix as an earned reward for consistent drivers rather than just a passive system change.

Strategy

Strategy

We pivoted from rewriting the complex loyalty backend to gamifying retention, balancing technical constraints with driver psychology.

01

The Pivot: Since changing the core cycle was deemed too risky and expensive, we focused on an "add-on" feature. This was not only easier to implement but more engaging, positioning the solution as an active reward rather than a passive extension.

02

The Mechanic: We introduced a "streak" requirement: drivers must maintain Gold status for 3 consecutive weeks to unlock the Boost.

03

The Logic: This criteria ensured we were targeting high-performing drivers, maintaining the program's integrity while fixing the unfairness. It transformed a "safety net" into an aspirational achievement.

Design Process

Design Process

We integrated the feature directly into the Loyalty Rewards screen and validated it through usability testing with active Gold status drivers.

The Naming Pivot: We explored multiple naming directions before finding the right fit:

  • Vacation Mode: Rejected. Drivers reacted negatively, feeling that as freelancers, the platform shouldn't imply it was "granting" them leave.

  • Status Freeze: Rejected for sounding too technical.

  • Pause Status: Rejected because it caused hesitation; drivers feared it might pause their account or earnings.

The Workshop: To resolve this, I co-hosted a session with the UX Writer, Marketing, and Tech stakeholders. We aligned on "Gold Boost"—moving away from functional or restrictive language to a name that sounded aspirational and rewarding.

Validation: A second round of testing confirmed the fix. Drivers immediately understood "Boost" as a status enhancer and, crucially, quickly activated the feature when presented with the option.

Final Solution

Final Solution

Gold Boost is a "use-it-when-you-need-it" perk for top-tier drivers.

  • Unlock: To ensure fairness, drivers qualify only by maintaining Gold status for 3 consecutive weeks.

  • The Break: When a driver takes time off, the system follows standard logic and resets their status to zero.

  • Reclaim: Upon returning, the driver activates the Boost via the Loyalty Hub.

  • Outcome: Gold privileges are instantly restored for the current week, bridging the gap until they can accumulate points again.

Delivery

Delivery

To ensure a smooth rollout, I maintained tight alignment with Engineering and Marketing.

  • Technical Feasibility: Collaborated early with engineers to validate that the "3-week streak" logic could be tracked reliably without latency.

  • Launch Readiness: Delivered complete design specs and a dedicated in-app communication kit. I aligned with the Marketing team to ensure the external messaging matched the in-app experience, guaranteeing the value proposition was clear at launch.

Impact

Impact

Launched in April 2024, the feature became an immediate retention driver.

01

Engagement: Nearly 50% of eligible drivers in launch markets interacted with the feature immediately.

02

Adoption: 95.16% activation rate among drivers who viewed the claim screen, confirming high perceived value and clear usability.

03

Sentiment: Qualitative feedback confirmed that drivers felt secure in their status, directly reducing the demotivation caused by the previous "unfair" system.

Learnings

Learnings

  • Balancing Empathy with Business Goals: We proved that "fairness" doesn't mean "free." By listening to a long-standing frustration—the "unfair" loss of status—and turning the solution into an earned reward (the 3-week streak), we satisfied the driver's need for security while protecting the business need for consistent supply.

  • The Power of Listening: This project reinforced that our most important design tool is being present for our users. Drivers had been voicing this struggle for years. Solving it wasn't just a metrics play; it was an act of acknowledgment that rebuilt trust and transformed a source of resentment into gratitude.

  • Language Defines Perception: The shift from "Pause" to "Boost" proved that copy is just as important as UI. If the value isn't immediately clear or sounds restrictive, users ignore it.

  • Localization Nuances: Adoption variance in different markets highlights that cultural contexts impact feature perception, suggesting a need for tailored strategies in the future.
