Getting drivers on the road

Getting drivers on the road

Reducing activation time with a smarter, error-proof onboarding flow

Overview

Overview

At FREENOW, the driver onboarding process—specifically document submission—was a critical bottleneck. In the UK, one of our most complex markets due to strict regulation, high friction was causing a 24% document rejection rate.

We redesigned the entire upload experience across mobile and web to create a seamless, error-proof process. By shifting from a reactive review process to proactive user guidance, we drastically reduced operational overhead and accelerated driver acquisition.

My role

End-to-End Product Designer:

  • Discovery & Strategy: Spearheaded the design strategy and competitive benchmarking, establishing a robust UX architecture to support the product vision.

  • Execution & Craft: Designed high-fidelity interfaces and interactive prototypes, utilizing usability testing to validate solutions and refine interactions.

  • Collaboration: Partnered closely with the PM, Engineering, and UX Copywriters to implement complex AI-driven validation logic and ensure technical feasibility.

The Challenge

The Challenge

Strict regulatory requirements in the UK meant that document accuracy was critical, yet our existing flow was failing to guide drivers effectively. The interface was text-heavy and reactive, resulting in a 24% rejection rate.

  • Technical Friction: The webview implementation required a redundant login step, causing immediate drop-offs before the process even started.

  • Cognitive Overload: Documents were grouped unintuitively, forcing users to sift through irrelevant instructions for both driver and vehicle requirements simultaneously.

  • Lack of Feedback: Drivers couldn't preview their uploads to check for errors, leading to avoidable rejections (glare, crop, blur) and stalling activation for 3.4 days.

  • Operational Strain: The high volume of invalid submissions created a bottleneck, forcing the support team to spend excessive time on manual reviews instead of verifying valid drivers.

Discovery & Insights

Discovery & Insights

I conducted a competitive audit (Uber, Bolt, Cabify) and analyzed support tickets to understand the root causes of the high failure rate.

Key Insights:

  • The "Why" Behind Rejections: Data analysis revealed that most rejections weren't due to invalid documents, but simple photography errors (glare, blur, or heavy cropping). The users had the right papers, but the wrong tool to capture them.

  • Prevention vs. Reaction: Benchmarking showed that competitors use "Do’s & Don’ts" visuals before the camera opens to set expectations.

  • Visual Guidance: We identified that users ignored text instructions but responded well to visual examples of "common mistakes," confirming the need for a visual-first interface.

Strategy

Our strategy shifted the mental model from "Document Submission" to "Guided Success." We defined three core pillars to ensure drivers could get it right the first time:

01

Information Architecture: Restructure the categorization logic to group documents by context (Driver vs. Vehicle), reducing cognitive load and scanning time.

02

Proactive Error Prevention: Move quality control to the user side by combining educational cues ("Do’s & Don’ts") with AI-driven detection to catch issues before submission.

03

Frictionless Access: Remove the technical barrier of re-authentication to ensure a seamless transition between the native app and the webview.

Design Process

Design Process

  • Benchmarking: Analyzed market leaders to adapt best patterns, specifically color-coded status systems and visual progress trackers.

  • Prototyping: Designed high-fidelity flows for both mobile and desktop, focusing on a consistent UI that accommodates the new step-by-step wizard format.

  • Technical Alignment: Collaborated with engineering early in the phase to validate the feasibility of the AI image detection and the login-free webview integration.

  • Validation: Conducted unmoderated usability testing via Lyssna. The prototype achieved a 92% task success rate, validating our hypothesis before development began.

Final Solution

Final Solution

We delivered a unified, responsive webview that eliminates the login barrier, creating a seamless bridge between the app and the portal.

Step-by-step Flow: Separated Driver and Vehicle documents to minimize cognitive load, supported by breadcrumbs to keep users oriented.

Preventative UI: Users are now greeted with visual "Do’s & Don’ts" examples immediately before the camera opens, setting clear expectations.

Transparent Status: A redesigned dashboard uses clear color-coding (Pending, Approved, Rejected) to give drivers absolute certainty about where they stand in the process.

Instant Feedback Loop: The AI integration is live, instantly flagging blurry or dark images so users can retake them immediately—preventing the submission of bad data.

Multiple Document Support: Added support for multiple document uploads in a single submission when needed.

Consistent Experience: A consistent cross-platform experience with seamless usability across mobile and desktop.

Delivery

Delivery

I worked alongside the Engineering Manager and PM to define a phased rollout strategy that balanced technical complexity with immediate value:

  1. Phase 1: Implementation of AI feedback logic for image quality.

  2. Phase 2: Enabling multiple document uploads in a single session.

  3. Phase 3: Full UI overhaul and integration into the main portal.

Impact

Impact

The redesign transformed the onboarding funnel, delivering significant business value in the UK market:

01

33% Reduction in Rejection Rate: Dropped from 24% to 16% due to better image quality.

02

79% Faster Activation: Time-to-active reduced from 3.4 days to 0.7 days.

03

8% Increase in Acquisition: Lower drop-off rates post-rejection directly improved driver supply.

04

Operational Efficiency: Drastic reduction in support tickets regarding document uploads.

Learnings

Learnings

  • Global Scalability: The framework was designed to be market-agnostic. The next step is rolling this standardized flow out to all other FREENOW markets, adapting only specific document requirements per country.

  • Reflections on Process & Impact: This project was a lesson in resilience and pragmatism. It wasn't a linear path; with no dedicated team for this specific scope, we faced pauses and resource constraints that required constant negotiation.

  • Balancing User Needs & Tech Reality: The phased approach wasn't just a roadmap decision; it was a survival strategy. Breaking the project down allowed us to validate small wins and learn from live data without overwhelming the engineering team.

  • The Power of Clarity: While the AI integration was a technical highlight, my biggest takeaway was seeing how much "simple" transparency matters. Just cleaning up the UI and honestly telling the driver why a document was rejected built trust. I learned that in complex operational products, clarity is often the most impactful feature we can ship.
